Reference #265: The First 90 Days
Using the right decision-making process for your situation is important.
Don't default to the "consult and decide" approach when under pressure. Though you reach a decision more quickly, you may end up spending much time later trying to get buy-in. This delays the achievement of your desired outcome.
As a rule of thumb, try this approach: when a decision is likely to be highly divisive, when your team members are inexperienced, or when you're put in charge of a group with whom you need to establish your authority early, use a "consult and decide" process.
When a decision requires energetic support for implementation by people you cannot observe and control, use a "build consensus" process.
